Do Your Research Before Taking That “Dream” Preservation Job - A Message for Early Career Railroaders

Speaking from experience, railroad preservation can be one of the most rewarding fields out there, you work with combining history, craftsmanship, teamwork, and a shared passion for keeping a piece of our American Dream alive. The idea of working with vintage equipment, in historic facilities, or commercial operations can feel like the opportunity of a lifetime. But before you commit to a position with a museum, tourist railroad, theme park operation, or restoration shop, it’s important to pause and do some informed investigation.…

Not all railroads are created equal. Each one has its own culture, leadership style, funding sources, governance structure, and long-term goals. Some are well established and professionally run corporations; while others rely heavily on volunteers, or have ‘legacy leadership’ that may not be ready or willing to evolve. What initially appears to be a dream job can sometimes reveal unexpected complications: long working hours, unclear expectations, limited resources, inadequate preventative maintenance, or deep-rooted challenges that have accumulated over time.

Taking the time to understand the organization’s dynamics can significantly improve your long-term trajectory. Assessing the railroad’s sustainability is just as important as evaluating the role itself. High employee / volunteer turnover, chronic funding / resource issues, unhealthy work-life balance, unclear expectations, inadequate preventative maintenance / obvious equipment neglect, organizational misgovernance, or a board / leadership lacking a railroad background can all be signs for second thoughts. These scenarios do not automatically mean an organization is a bad place to involve yourself, but they do warrant careful consideration, especially if you are looking for a supportive environment in which to grow your skills and career.

Seek out experienced and reputable professionals whose judgment you trust for advice. A straightforward third-party perspective is often invaluable. Individuals who have worked in the steam community, in restoration shops, or in heritage operations for years can help you identify strengths and weaknesses you may not recognize on your own. Their insights can provide essential context about an organization’s reputation, leadership, and overall operation.

If you're entering a mechanical role, particularly in the steam community, make the effort to visit the facilities in person. Ask if you can spend a day or two observing shop activities. Pay attention to the work load, communication, safety practices, and the overall level of organization. Take a close look at the equipment you may be responsible for. Are the expectations realistic? Is the operation set up for long-term sustainability? Speaking privately with others can help you gauge morale, culture, and whether employees feel supported in their roles. Ask yourself, "Am I comfortable signing my name or reputation to this equipment?"

Above all, trust your instincts. If something raises questions or doesn’t sit right, don’t hesitate to ask for clarification from either management or your mentors. Hard questions are not a sign of doubt, they are a sign of professionalism and maturity. Asking those questions early can save you from misunderstandings, misaligned expectations, or stepping into an environment that may not be the right fit for your goals or personality.

By taking the time to gather information and evaluate the full picture, you put yourself in a much better position to thrive, not just survive, in the preservation world.

LEFT: Type H knuckle from in-service passenger car with 1/4" steel plate welded on coupler face to 'reduce slack action.'
RIGHT: Air hose dated 1972 in service in 2024 on birthday caboose. Defects / cracks present.


LEFT: Valve seats on boiler check valves, which did not seal and therefore leaked back into injectors causing overheating.
RIGHT: Damaged washout plug hole threads on door sheet facing engineer. Requires a minimum of three layers of thread tape, teflon paste and 36" wrench to prevent leakage. All tapered plug holes on this locomotive are in the same condition. The engine is slated to run again next month in this condition.


ABOVE: Loose driving wheel tire during excursion due to improper interference fit. Thirty-thousandths worth of shims have been added per side to this wheel center per. The side to side diameters are now out of spec. and compliance. The tires have slipped or come off during six excursions according to railroad motive power records. In addition the lateral motion has reached condemning limits and has not been addressed.


LEFT: Inside side sheet ultrasound measurements around staybolts. The engine was found to have two broken neighboring staybolts dating to 2017, which were visibly weeping and first reported one month following the engine's 1472. Comment on inspection forms states "Checked when cold, OK." A total of five broken bolts, many adjoining were discovered, nine replaced altogether during the 2024 annual.
RIGHT: Hole in left rear corner of firebox found with hole following failed pre-annual hydro test due to severe 3/8" grooving at mud ring. This was repaired by Diversified Rail Services in 2024.

The problem is you tried to do things correctly at a place where good enough was the standard for ages. The folks you were dealing with allowed the old guard to continue to influence how things were done even though he retired. Now they are back to "it's good enough for what we do." They have effectively driven off everyone who was really interested in consistently doing things right, following the law, and treating everyone with respect.

The sad part is that this is not unusual, whether from the mechanical side or the business side which is, in some ways, just as important. We see this here in NJ where “good enough to keep the doors open” is more important than doing things correctly and in a business like manner. Good people have been driven off for asking the wrong questions, like where is the money going?

Your premise is correct, but your concerns are details… Any railroad will have technical details and issues which can be found… Things which are working but should be better…

If taking a job in railroad preservation, understand your job responsibilities… both written, and unwritten “expectations” … You may be responsible (via written job responsibilities) to maintain and repair equipment, but will be called to staff trains in emergencies… and emergencies may be the common operating procedure. A common issue is “other job responsibilities as assigned”. Seasonal events will override all other duties.

As a museum director,I was hired for my historical skills and knowledge, but ended up being the FRA compliance person… I worked on budgets, I would write reports that seemed a distraction, not something that seemed to forward the museum’s mission. Any time doing any history was very limited… or more like non-existent.

I know of a young man, hired to maintain a demonstration train set, to FRA standards, who finds himself supporting other projects, leaving mandatory inspections as a second level priority.

Preservation jobs generally don’t pay well, in some cases, mostly for state museums pay acceptably, and those state jobs come with health insurance and pensions.

I am now (gloriously) retired, and volunteering for a museum, and enjoying every moment… even when I am cleaning display cases or vacuuming the floors instead of working in the archive.

Have you ever worked on a steam locomotive? I don’t think you grasp the nature of this post.

Yes I have worked with steam, and diesel, electric and gas powered equipment, and worked with FRA and PUC to keep a railroad operating. I repeat… your comments, about taking a job in railroad preservation are all details of defects in equipment… defects that should be corrected or that piece of equipment sidelined…

The reality of working in railroad preservation, (frequently with limited resources) or for a tourist railroad (a train ride run for profit, looking for revenue and trying to minimize expenses), is that equipment will have defects, some of which are minor, some of which should condemn the equipment until repaired.

In many cases there isn’t back up equipment, or resources to address the defects, and there will be a sense of urgency to run a train (by either management, or simply by the organization, or both)… People are waiting, and there is revenue that must be generated.
So… best case… If you are responsible for equipment, and are trying to do mandated inspections… for example air dates, and its two weeks before Christmas and the Santa Train is scheduled those in charge will overlook a car due, or slightly overdue for its inspection…

Worst case… Management will demand that you run equipment that is not fit… either per regulatory rules, or worst because its unsafe… and particularly for the later, as an employee (or volunteer you hare forced to choose whether its worth having a job…
The other thing is, railroad preservation is trying to use antique railroad equipment which railroads have retired to provide a service. There will be lots of issues which should be addressed some as minor as needing paint, some mechanical but still within the published standards… just within, or maybe within if you don’t look as carefully… I have had people argue that since the published standard was for a railroad operating 100 miles a day at 50+mph track speed that we don’t have to meet that since we are only going miles at 25 mph… I have seen people argue that something is not under FRA regulation, so its OK… (until the FRA says it isn’t).

While your photos show real issues… there are lots of people arguing about details… should you seal weld tubes… (hint, yes for oil firing, maybe not otherwise) about wether to use copper or soft iron ferrules on tubes, in both cases saying only “their way” is correct, when both might be…

I am suggesting that if your passion is railroading (steam or otherwise) do your homework before taking that dream job… It may not be a dream, and instead a nightmare…
